What if a narrative scenario could continue to develop even when the player does nothing?

00 Project

This is an independent narrative game currently in development. The project explores how AI can be used to create responsive social situations rather than endlessly generated dialogue.

The game is structured around a sequence of designed narrative scenarios. Each establishes a political or social situation, a group of characters with conflicting interests, incomplete information, and a limited set of possible historical outcomes.

Within those boundaries, characters are able to interpret new events, pursue their own objectives, react to one another, and change their behaviour as the situation develops. The player enters these situations as one participant among many. The aim is not to generate an infinite story.

It is to build authored dramatic situations that can evolve differently because the people inside them are allowed to act.


01 Designed situations, variable histories

Traditional branching narrative often requires the author to specify many possible sequences in advance. This project takes a different approach. The broader dramatic structure is deliberately designed, but the path through an individual scenario is not expressed as a fixed sequence of scenes.

A scenario establishes:

  • a social or political crisis;
  • characters with distinct objectives and constraints;
  • unequal access to information;
  • existing alliances and conflicts;
  • important secrets and opportunities;
  • possible ways in which the situation can eventually transform.

From there, the game allows the situation to develop through the combined actions of the player and the characters. Two playthroughs can therefore reach the same broader historical turning point through very different relationships, betrayals, negotiations, discoveries, and intermediate events.

The scenario is authored. The history inside it is not fully predetermined.


02 Autonomous characters

Characters are treated as participants in an evolving social situation rather than as conversational interfaces waiting for the player. Each character has their own perspective on the current situation.

They may differ in:

  • what they know;
  • what they believe;
  • what they want;
  • whom they trust;
  • what they are willing to risk;
  • what authority or influence they currently possess.

As new events become known, characters can reconsider their plans and act independently. They may cooperate with one another, make competing offers, conceal information, form temporary alliances, withdraw support, or pursue goals that the player never directly encounters.

This means the surrounding society does not exist solely to deliver quests. It continues to move.


03 Information as gameplay

Information is one of the central resources in the game. Characters do not automatically share the same understanding of events, and important facts may be distributed across different people, organisations, records, or relationships.

The player may learn information that can later be:

  • revealed;
  • withheld;
  • traded;
  • distorted;
  • used as leverage;
  • given to competing sides.

The significance of a discovery therefore depends not only on what the player learns, but also on who eventually learns it from the player. This creates room for investigation, deception, negotiation, and political manoeuvring without requiring every interaction to resolve through a conventional dialogue tree.


04 A world that moves between conversations

The game progresses over time. Characters continue to act between direct interactions with the player. Public developments are surfaced through a concise daily news feed, allowing both the player and characters to react to what happened previously. These updates are intentionally simple.

They report events rather than explaining their political meaning. A single development may therefore produce very different responses from different characters. One person may see an opportunity. Another may see a threat. A third may decide that a previous alliance is no longer sustainable.

This changing interpretation of shared events is an important part of how the narrative develops.


05 Player interaction

The player cannot maintain unrestricted conversations with everyone at all times. Direct interaction is deliberately constrained so that choosing whom to speak with matters. Important negotiation takes place through scheduled conversations, while other interactions can involve structured requests enabled by the player’s current position and relationships.

As the larger narrative develops, the player’s role inside the political system can also change. A later scenario may therefore give the player responsibilities, access, or organisational capabilities that were not available earlier. Progression is not only about acquiring conventional abilities.

It is also about acquiring social position, institutional access, and responsibility.


06 Consequences across scenarios

The game is organised as a sequence of connected scenarios rather than one continuously expanding procedural world. The outcome of one scenario determines which broader situation follows. However, the transition does not erase what happened previously.

Important consequences can continue forward, including:

  • character survival or removal;
  • changing political roles;
  • relationships and betrayals;
  • information that has been exposed or concealed;
  • organisational influence;
  • unresolved obligations;
  • earlier player decisions.

As a result, the same later scenario may contain a very different configuration of people and power depending on how the player arrived there. The dramatic situation may be recognisable. The people occupying its positions may not be.


07 AI inside authored game design

The project deliberately separates authored dramatic structure from AI-driven local behaviour. AI is not asked to invent the game from nothing. Instead, it operates inside scenarios with defined characters, constraints, information, capabilities, and possible consequences.

Its role is primarily to help characters:

  • interpret what has happened;
  • decide what matters to them now;
  • select plausible actions;
  • negotiate with other characters;
  • respond naturally during direct interaction.

Persistent game rules remain responsible for determining what is actually possible and what consequences become part of the game state. This distinction is important. The goal is not to replace game design with generation.

It is to use AI to make a designed social situation capable of behaving less like a script.


08 Current development

Current development is focused on validating the core scenario simulation. The immediate goal is to demonstrate that a carefully designed group of characters can continue to produce coherent social and political development over multiple in-game days without relying on a predetermined sequence of scenes.

This includes testing whether characters can:

  • react meaningfully to new public events;
  • revise plans as circumstances change;
  • pursue objectives without waiting for the player;
  • negotiate and conflict with one another;
  • produce different trajectories from the same starting scenario;
  • still converge toward understandable dramatic outcomes.

The opening playable sequence is being developed alongside this work and will introduce the player to the interaction model before the broader social simulation becomes more demanding.


09 Development approach

The project combines:

  • narrative and game-system design;
  • AI-driven character behaviour;
  • structured social simulation;
  • interactive dialogue;
  • information and consequence design;
  • scenario authoring;
  • simulation testing;
  • interface design.

A central design challenge is finding the right boundary between authored structure and autonomous behaviour. Too much scripting makes AI unnecessary. Too little structure produces incoherent narrative.

The project is therefore focused on a middle ground:

carefully designed dramatic environments in which AI-driven characters are given enough freedom to create genuinely different histories.

The project remains in active development. Core implementation details and scenario systems are intentionally kept private during development.
